I took on the pivotal role of a Lead Product Manager/Product Owner for an ambitious project within the AdTech industry. This project had a significant scope - creating a new omnichannel experience that not only brought contractors in-house but also harnessed the power of 1st party data while simultaneously unraveling a complex web of code to ensure long-term scalability and success.
The Product
The product we were building represented a substantial leap forward in the AdTech sector. It was designed to seamlessly integrate various platform teams, replacing contractors with an in-house team, and harnessing 1st party data for emerging markets. Additionally, our goal was to modularize the existing tangled codebase to ensure flexibility and scalability in the future.

The Evolution

In a fast-paced and challenging environment, I played a pivotal role in the establishment and strategic evolution of a new AdTech product team, driving the successful development and launch of a groundbreaking $360M product. My innovative leadership was key in designing and executing an efficient operational framework, including the development of effective Workflows of Work (WoWs), sprint planning, and review standards, which achieved an impressive 80% adoption rate across the department. My initiative in creating a structured product management environment greatly accelerated onboarding processes and enhanced cross-functional collaboration, setting a new standard for product development efficiency within the company. By efficiently transforming a Business Requirements Document (BRD) into a Product Requirements Document (PRD) within just 1.5 weeks, I significantly improved collaboration across departments and introduced a new level of clarity and efficiency to the product development lifecycle. My strategic efforts in refining product requirements and implementing a robust capacity measurement system were crucial in identifying risks early, optimizing scope, and ensuring team alignment with the goal of delivering a true Minimum Viable Product (MVP).

Additionally, I led a transformative shift in our product development strategy by adopting a hybrid Agile methodology, minimizing dependency risks, and enhancing our ability to make swift, informed decisions. This approach received high praise from senior leadership and facilitated seamless collaboration with integration teams. Faced with challenges such as missing requirements, constrained resources, and stringent deadlines, I successfully navigated the product to a timely launch, setting a high-performance benchmark. My leadership in integrating over 130 test cases resulted in the lowest bug count among 12 platform teams, ensuring a flawless User Acceptance Testing (UAT) and product launch. This not only demonstrated the technical excellence of our product but also supported other teams in achieving their objectives. My contributions have been instrumental in advancing product management practices within the company, fostering a culture of efficiency, and exemplifying leadership in overcoming complex challenges.
